Your Air Conditioner Stopped Working: Repair It, Replace It, or Switch to a Heat Pump

Short answer
There is no rebate for repairing your air conditioner. There is a rebate for replacing it with a heat pump. In Massachusetts that is worth $2,000 per ton for a qualifying commercial air source heat pump installation, and up to $8,500 for a residential whole-home system. Nothing comparable exists for a repair, at any age, for any fault.
That asymmetry matters most at the exact moment your system fails, because a failed air conditioner is the cheapest point in the entire lifecycle to switch. The removal, the electrical work, the line set and the permit are costs you are paying either way. The marginal cost of getting heating as well as cooling is smaller than most people expect, and the rebate applies to the whole job rather than to the difference.
The honest caveat, and the reason to read further: if your system is under about eight years old and the fault is small, repair it. That is the right answer often enough that any page telling you otherwise is selling something. We do not repair other companies’ equipment, so we have no stake in which way you go — this is a decision guide, not a service call.
Should you repair it or replace it?
Most advice on this question is written by companies that sell repairs, and it shows. The useful version is a decision rule you can apply to the quote in your hand, in about a minute.

Notice what is missing from that table: any dollar figure of ours. Repair pricing varies too much by fault, access and equipment for a published number to help you, and a page that invents one is guessing. The proportional test is the one that survives contact with a real quote.
How old is too old to repair?
Ductless and central cooling equipment in this climate generally gives twelve to fifteen years of service, less if it has been running hard in a commercial space with long hours and heavy occupancy. A salon or restaurant runs its system far harder than a house does, and the equipment ages accordingly.
The reason age dominates the decision is that a repair does not reset it. Replacing a compressor in a fourteen-year-old system gives you a fourteen-year-old system with a new compressor, and every other component in it is the same age as it was yesterday. That is the part the repair-versus-replace framing tends to obscure.
If you do not know how old the system is, the nameplate on the outdoor unit carries a serial number that encodes the manufacture date, and the model number will let you look up whether parts are still produced. Both are worth thirty seconds before you authorise anything.
Does it matter that your system uses R-410A?
It matters for repairs more than most people are told. R-410A has been the standard refrigerant in residential and light commercial cooling equipment for roughly two decades, and the industry is now transitioning away from it toward lower global-warming-potential refrigerants.
You can see that transition in the federal certification data rather than having to take anyone’s word for it. Of 7,384 unique ENERGY STAR certified mini-split outdoor units, 41% are still R-410A, 40% have moved to R-454B and 19% to R-32. New equipment is visibly shifting.
The practical consequence for someone deciding whether to repair: a repair that involves recharging an R-410A system is a bet on the long-term availability and price of a refrigerant the industry is moving away from. That is not a reason to panic, and it is not a reason to replace working equipment. It is a reason to weight the decision toward replacement when the system is already old and the repair is already large.
What we are not telling you: that R-410A equipment is excluded from Mass Save® rebates. We have seen that claim made and we have not been able to verify it against the Qualified Product List, so we are not repeating it. If a contractor tells you your refrigerant disqualifies you from a rebate, ask them to show you where the program says so.
Why is a failed AC the cheapest time to switch?
This is the mechanic nobody local publishes, and it is the strongest argument on this page.
When you replace a dead air conditioner with another air conditioner, you pay for removal and disposal of the old unit, the electrical work, the refrigerant lines, the mounting, the permit and the labour. When you replace it with a heat pump instead, you pay for exactly the same list. Those costs are not the difference between the two options — they are common to both.
What you get for the difference is heating as well as cooling, from equipment that would otherwise sit idle for seven months a year. And the rebate is calculated on the installed system, not on the incremental cost of upgrading. So the public money lands on the whole job while you are only paying the difference.

Five of the seven lines are the same job either way. The difference sits in one row — and the row underneath it is the one that moves the total.
Run that comparison at any other moment in the lifecycle and it looks worse, because you are then paying to remove equipment that still works. The failure is what makes the switch cheap, which is an uncomfortable thing to be grateful for but a real one.
What does Mass Save® pay to replace a broken AC?
It pays for the heat pump, not for the air conditioner. That distinction is the whole point: the program exists to move buildings onto efficient electric heating, so the incentive attaches to the equipment that heats as well as cools.

The commercial pre-approval rule is the one that costs people money. Since 1 July 2026, a commercial project needs approval before equipment is purchased, and the commitment letter that comes back is good for four months. Buy first and you can forfeit the rebate the project was priced around. If you already hold a letter, check its issue date — the clock runs from then, not from when you start the work. We handle that paperwork as part of the job, which is less a favour than a recognition that it is the most common way these projects go wrong.

One eligibility trap worth knowing. Seventeen Massachusetts towns are served by municipal light plants rather than by the investor-owned utilities that fund Mass Save®, and buildings in them may not be eligible for these incentives at all. Eligibility also depends on the fuel your building currently heats with, not simply on the town. We confirm which incentives apply to your specific building in writing, at no cost, before you commit to anything — and sometimes that answer is that they do not apply.
Does a heat pump cool as well as an air conditioner?
Yes, and the reason is simpler than the marketing on both sides suggests: in cooling mode a heat pump is an air conditioner. Same refrigeration cycle, same direction, sized to your cooling load the same way. Anyone telling you that heat pumps are a heating product that cools as an afterthought is describing equipment from twenty years ago.
There is a real complication, though, and it runs against the advice you will hear from nearly every contractor in this state — including, in a different context, from us.
ENERGY STAR certifies heat pumps down two separate paths. The standard path requires the equipment to clear a cooling-efficiency threshold measured at 95°F, the temperature at which you actually care. The cold-climate path substitutes a higher heating requirement and contains no peak-cooling efficiency requirement at all. The specification says as much in its own words: cold-climate units are the ones “optimized for peak heating and part-load cooling performance.”
So when the whole market tells you to look for cold-climate certification, understand what that label is: it is a heating credential. It is the right credential for a Massachusetts building, where you have a real heating season and the equipment needs to hold capacity at 5°F. But it is not a statement about cooling, and it can be earned while skipping the cooling test.

Of 7,384 unique certified outdoor units, 965 do not meet the cooling-efficiency criterion — and every single one of them is a cold-climate certified unit. Not one non-cold-climate unit misses it, because on that path it is mandatory.
Read this precisely, because it is easy to overstate. Failing that criterion does not mean a unit cools badly or lacks capacity — it is an efficiency measure, not a capacity rating. Those 965 units cool. Some of them simply draw more power to do it on the hottest days of the year, which shows up on your bill in August rather than in your comfort. We are not telling you to avoid cold-climate equipment. In Massachusetts you want it. We are telling you that the label answers a heating question, and that if cooling cost is what is driving your decision, you should ask for the specific model’s cooling efficiency rather than treating the certification as an answer.

What happens when the new system has a problem?
This is the objection that stops most people from replacing, and it deserves a direct answer rather than a reassuring one.
We service what we install, under warranty. The no-repair policy elsewhere on this page is specifically about other companies’ equipment — we are not going to diagnose an install we did not perform and cannot stand behind. Our own work is a different matter entirely.
We also register your manufacturer warranty for you after the install. That sounds like a small administrative courtesy and it is not. Manufacturer coverage generally depends on the equipment being registered within a limited window after installation, and it is one of the most commonly skipped steps in this industry — the customer assumes the installer did it, the installer assumes the customer will, and neither does. The failure surfaces years later, at the worst possible moment, when someone discovers the coverage they were counting on was never activated. We do it so that cannot happen to you.

Can you finance it?
For Eversource commercial customers, yes. Advanced Ductless is an approved contractor with the National Energy Improvement Fund, which provides the financing arm of the Mass Save® commercial programme. Qualifying small businesses and municipalities can access rates from 0% on projects up to $100,000, with terms from 12 to 48 months, no money down and no collateral.
One thing we want to be straight about, because you will find it in the fine print anyway: NEIF’s own program materials describe the 0% tier as being funded “through reduced incentives.” We are seeking a written answer on exactly what that trade-off costs, and until we have it we are not going to tell you that you receive the full rebate and the 0% rate together. What we will do is show you the net cost both ways on your quote — rebate-maximised, and financing-maximised — so you can pick the one that suits your cash position. For most small businesses that is a more useful conversation than a headline rate anyway.

What if you are not ready to replace right now?
Then do not. A page that only works if you buy today is not giving you advice.
A few things are genuinely worth knowing about timing. Peak season is the worst time to buy anything in this trade — every contractor in the region is booked, lead times stretch, and you have the least leverage you will have all year. If your system is limping rather than dead, the shoulder seasons in autumn and late winter are when the calendar is open and the work is unhurried.
For a commercial space, there is a second argument for timing it deliberately: the disruption is real, and doing it in your slow month rather than your busy one costs you far less in lost trade than the difference in any quote. Restaurants and salons in particular are usually better off booking a January install than a July emergency.
And if the problem is one room rather than a whole building — a converted attic, a bonus room over a garage, an addition that never had a real solution — that is a smaller job than you probably think. Our single-zone page covers that case specifically.

- Installation quality outweighs equipment choice. Sizing, line set and commissioning affect what you actually experience more than the badge on the outdoor unit does. Ask any contractor how they size the system, and be wary of one who answers with a rule of thumb.
- Not every reader should replace anything. A young system with a small fault should be repaired, a building with working ductwork may be better served by a ducted replacement we do not sell, and a municipal-light-plant town may have no Mass Save® eligibility at all.

For commercial projects, yes, and this catches people out. Since July 1, 2026, Mass Save® commercial heat pump projects require pre-approval before equipment is purchased, and the resulting Rebate Commitment Letter is valid for four months. Then this may not be your page, and we would rather say so than sell you something. Our work is ductless — individually zoned indoor units connected to an outdoor unit, no ductwork required. That is the right answer for buildings with no ducts, with window units, with a failing condenser serving an already-ductless system, or with one or two rooms that were never comfortable. If you have a functioning duct system and a dead central condenser, a ducted replacement may serve you better, and that is worth an honest conversation rather than a quote.
